This is from one of Preach's Drama Time shows....a guild actually ran their raid team like this
Performance Guidelines - INPUT REQUESTED.
Progression Rotation
Since it's not fair to ask so many people to be online 100% of the time during raids our thought is to have 20 participants and 3 backups for the night’s raid and everyone else will not be required to be online during raid time.
For those on backup, we will not require you to be online 100% of raid time, but ensure that you're there for the beginning of the raid and be available on discord for the entirety of the night. If we need you and you are not available you will marked as absent for raid.
For those sitting, we won't require you to be online or available if you'd prefer to do something else that night. If you are sitting and happen to be online and we need you to come to the raid your attendance will be updated as present for that raid. The reward for being online and hoping for a chance to raid, is being able to raid. No further reward is deemed necessary.
We'll require everyone to update their availability on the calendar at least 2 weeks in advance. This will be more important than before, as we'll need to rely on it to rotate people appropriately. If you do not update your status on the calendar it will be assumed you have declined for that night’s raid.
For farm bosses, we will try to rotate people based on loot needs. If more than 20 people still need loot from a particular farm boss, priority would go to those in the progression group, just as it takes into account performance today. Something to note is that for underperforming people, we would rotate you into the group once the majority of people no longer need loot from farm bosses.
Progression Group: Rank SS, SA, AS. AA
Rotation Group Rank: AB, BA, BB, SB, BS
Underperforming Group Rank: DPS/HPS or Mechanics = C and under
An example of rotation through progression, backup, and sitting
Progression Group = Always invited to All Raids (Option of sitting for Farm to help gear Rotation Members + underperforming Members)
Rotation Group = Will be rotated evenly for both farm and progression as best we can.
Underperforming Group = Will be rotated in for Farm Boss loot when Majority of Progression Group and Rotation Group no longer need loot.

Performance
While assessing individual performance is a daunting task and being some room for not being 100% objective Guild will be using a letter scoring system for Mechanics/DPS/HPS each of the ranking systems . We do not feel 5K DPS or even 50K DPS/HPS is enough to concretely say this DPS is better than X DPS simply considering RNG of many classes. We think it makes sense to use S, A, B, C, and D for scoring.
Guild officers are going to evaluate each member with a rank whereby each calendar month, or as required/requested, we will review your performance and then update your rank for each category, if you disagree with your ranking you will schedule a time with the officers to present why you feel your ranking is not accurate thru SIMs and actual Logs. IT IS ON THE ONUS OF THE RAIDER to contest their rank with SIMs/Logs etc.
Rankings will not be public, you will know your ranking but it will not be shared with the guild. If you are ranked SS, SA, AS or AA you will be included in the progression group. If we end up with 25 people ranked that high we will all take turns sitting for raids. And we will likely be a world Top 100 Guild please let that happen.
For ranking purposes you will add your DPS/HPS Rank + your Mechanics rank to get your “Score” in my case (See self assessment below) I rank S for HPS and A for Mechanics (See Preach fucked up Tich Soak for Swarm on 1st attempt - I never missed it after) so my Rank is SA
I have an attendance of over 90% and an Etiquette score of S so I am eligible to raid.

DPS/HPS
DPS - SIM vs DPS done during 1-2 bosses being best progression. Currently this would include your SIM on a light movement fight VS Mythic Trilliax and Mythic Krosus. Your Heroic Parses do not mean squat - what is important to us is your ability to pull DPS during difficult content while still meeting your SIM. SIM will be the gold standard, in some cases we may consider Warcraft logs.
S - Meets or exceeds simulation mean / 95%+ Warcraft Logs
A - Within 5% of simulation mean / 80% - 94% Warcraft Logs
B - Within 10% of simulation mean / 70% - 79% Warcraft Logs
C - Within 15% of simulation mean / 60% - 69% Warcraft Logs
D - Within more than 15% of simulation mean / < 60% Warcraft Logs
When assessing Warcraft Logs, we'll look at your relative ilvl and legendaries for the last 2 weeks for your specialization. We use relative ilvl for your specialization because it enables us to compare you to your equivalents, understanding that performance by specialization varies fight by fight.
RNG and extraneous situations happen which may affect your performance (getting back to back orbs on Krosus, bad proc streak, etc.). This will be taken into consideration in your evaluation, but it is expected that you can identify this by logs
HPS - we really need input I have had several thinks on this, but still no great objective ideas.
Mechanics
The MVP of your raid group isn’t the person at the top of the DPS meter; it’s the person who hasn’t died by standing in fire in 3 months. Doing elite DPS is rare, but doing quite good DPS is somewhat common. A player who does quite good DPS and dies regularly to avoidable mechanics is nothing special. A player who does quite good DPS and dies very rarely to avoidable mechanics is the best prize a guild recruiter can find in their applicant pool. Because a raid full of those players, even if none of them are at the top of worldwide log rankings, is going to succeed at what matters. They’re going to win boss encounters.
"Your Death Was Not An Accident, And It Was Probably Your Fault"

S - Never dies, Never takes damage from avoidable mechanics, is significantly reliable to assign specific mechanics
A - Rarely dies, Takes minimal damage from avoidable mechanics, is reliable for assigning specific mechanics
B - Occasionally dies, Takes damage from avoiding mechanics, sometimes misses an assigned specific mechanics
C - Frequently dies, Takes significant damage from avoidable mechanics, is unreliable to assign specific mechanics
D - If you end up here we need to chat…
If you have made the same mistake 3 times during progression content your mechanical score will automatically lose 1 rank and you will be replaced by a backup for the remainder of the night's raid. This includes if the Raid Leader calls out an incoming mechanic and you fail that mechanic.
Etiquette
Bottom Line - we expect each and every one of you to be a decent human being.
● You treat your guild mates cordially and with respect.
● You to show up to raid with flasks, pots, food, runes with enough for you and several other people.
● You contribute to the guild bank providing raw mats so that we can provide cauldrons, feasts, enchants for your use.
● During raids you do not go AFK and make the raid wait for you for several minutes, it means you pay attention to the raid leader and not need to be told twice.
● You keep discord clear for your raid leader during progression and boss fights.
● You take the time to get your artifact weapon up to date.
● That you get your Mythic 10+ done each week that you make the effort to ensure your character is up to the task of doing Mythic Raiding.
● You help your fellow guildmates when they request assistance.
● You provide constructive feedback and input on guild matters and present solutions instead of chronically complaining.
We all understand RL takes priority, we are not asking you to be online 24/7, just that you put an appropriate amount of effort into the guild and respect your fellow guildmates.
If you are not at or above B etiquette you are not eligible to raid
S - No concerns - A1 guildie
A - Sometimes needs to be addressed
B - Concerning
C - Often needs to be told to smarten up and has had several warnings
D - Likely on the way out of the guild/likely harassment issues or consistently disruptive to raid.
Attendance
This is likely the only 100% objective metric. Ideally we want everyone to be at 100% attendance but we know RL happens, and when it does we understand. However if it happens so frequently that your attendance dips below 90% then it is occurring more frequently than it should and needs to be addressed.
Invites start at 5:50 with the first pull being scheduled for 6:00. In order to be considered present, you must be in the instance for the pull.
If you are late this Means
● You will be given 75% attendance for the night's raid. (nothing if over an hour late)
● You will be replaced by a backup and you will become a backup
● You may be swapped in at some point in the raid if the raid leader determines it to be required (Very unlikely to happen)
● If you decide you do not want to stay online for the remainder of the night incase you are needed you will take a hit to your etiquette score.
If you do not show up at all
● Your attendance will take a hit
If you are not at or above 90% attendance you will not be eligible to raid.

Examples of my self assessment
HPS - S Parses 95%+ on Mythic Farm content and Parses 80%+ on Mythic progression content - uptimes on Divinity, PoM and Tuure usage are optimal and leaves little room for further improvement.
Mechanics - A The majority of my mechanics are pretty solid from healing Chronomatic fast phase healing debuff to soaking back burning pitch adds on krosus and eating Cakes while not dying to avoidable mechanics (Cloak procs withstanding), however I do have a lot of room for improvement moreso during new progression content. I personally feel like I could do improve at learning mechanics faster than I do, I feel like I should do a better job of anticipating and getting out of the avoidable damaging mechanics.
Etiquette - S
Attendance - 95%? - I have been late to 3 raids since november I do have a kiddio concern that may impact my ability to be on time every raid, though I do my best to mitigate that.
